In most cases, the only thing that can get rid of legacy is the customer who no longer engages. With that said, customers don’t always know what they want or what’s best for them technologically. I enjoy being able to make huge changes in our stack in a short timeframe because we’re still very new and I don’t have to worry about user blowback. Maintaining legacy systems is often a drain of resources and slows the whole business down. So, while it’s a risk to make huge changes overnight, it’s an even bigger risk to change so slowly that you always look and feel outdated to customers. Everyone is fearful that business logic will break on new frameworks, but that’s why we should improve agile development methodologies and break things on purpose (like Netflix’ Chaos Monkey). In the end, it comes down to the risk tolerance of your users. Insurance software? Probably not going to kill legacy anytime soon. Social media software? It’s better to perform faster and look sleeker.

Step one of digital transformation is to take out the trash and clean up the technical debt. That leads to some interesting philosophical discussions with the board with the CEO and CFO, typically saying ‘what’s wrong with my computer? It boots up every day!’.


The very fact that your computer boots up doesn’t mean a Chinese hacker running the latest and greatest technology has not already penetrated your system. So we have to make executives aware that continual investment in technology is the price one pays for being digital in 2019.

Yes I believe so, due to the advance in technology legacy is quite outdated and not as efficient as modern day technology to execute the required work load in the digital world.

Getting rid of legacy is a byproduct of digital transformation,  not the goal.

Does Digital Transformation mean getting rid of legacy?

We use inhouse developed work load tool, it gives us visibility on current work load, resourcing and upcoming workloads along with resourcing needs.

In the engineering / IT teams I work with this will never be possible. Engineering, software, IT... we will ALWAYS be the bottleneck for the rest of the organisation to get things done and make changes. In theory, expanding the team will resolve the bottleneck, in practice it means that more work will be sent our way because our capacity is higher.


The answer isn't to balance workload and team size, it's to grow the team as much as possible, constantly, and to ruthlessly prioritise every piece of work so the team is always working on the most valuable thing possible.

Take the emotion away, and ensure your Exec team understands the problem.    This standard annual budget discussion is always the same : "we need more work done" vs "we need to reduce costs".    It's a chicken and egg discssion that can get heated and emotional, and is usually held by you and your Board/Executive teammates.  Teammates being a key point here.    I always start the discussion with how much money we should be spending in the forthcoming years (based on our Strategic Business Plan), and I demonstrate what can be achieved with that level of spend/headcount.  We then all discuss openly what more/less people could deliver.   This drives a behaviour of everyone being supportive in the discussion, rather than the discussion turning into war.   9 times out of 10, the outcome is a few more people are authorised than our Business Plan originally stated,  and everyone being in agreement (supportive) of what "can't" be achieved.    Then, things do change!  As a business, we suddenly need to do something different.  In this case, I work with a trusted development partner (partial outsourcing) to flex headcount,  rather than just contractors.  With this approach, there is atleast some level of continuity in knowledge gained by your "temporary" staff.

Always need continuous calibration as complexity of work varies. I prefer being results oriented and give enough time for the team to learn. It’s always better in the long run when you can manage to delegate better. For urgent projects, I show how it’s done while I’m doing it. Finally, I delegate the job of load balancing within the team in rotation. That helps them manage it better as far as results and quality delivery is an outcome. Hope it helps!

We use an algorithm that calculates workload based on different levels or status of projects. If the overall calculated team load reaches a threshold we know to be super stressful, we back off projects or ask for more headcount. We have years of historical data, can use to predict peaks and valleys. When a new project comes in, we use the personal workloads to assign to the least loaded individual. When someone goes on vacation, we use the personal workloads to divide the work up fairly across the team. Seems to work pretty well.
